How to Engage a Butler or Estate Manager

Appointing senior staff is not a recruitment exercise. It is the introduction of a person into the private life of a family, and it deserves a process of its own.

Most disappointing appointments fail before a single candidate is seen. They fail because the household has not decided what the position is. A family that advertises for a butler when it in fact requires a house manager, or that hires a house manager and then asks that person to serve at table, has set the appointment on ground that will not hold. The first work of any engagement is therefore not searching. It is definition.

Step one: define the position properly

A serviceable position description records the following, in writing, before anyone is approached.

  • The residences the appointment covers, and whether travel between them is expected.
  • The staff, if any, who will report to the position, and to whom the position reports.
  • The service the family genuinely wants: formal, informal, or a considered mixture of the two.
  • The rhythm of the household: how often it entertains, how many guests, how much of the year is spent in residence.
  • The hours, the pattern of leave, and how cover is arranged in the appointee's absence.
  • The full terms: salary, accommodation, board, medical cover, pension, dress, and any bonus.

Step two: search discreetly

The best candidates for senior private positions are rarely on the open market, and the best households rarely advertise. An open advertisement announces to the world that a family is expanding its staff, invites applications from people who should not know the family's name, and produces volume rather than quality. Discreet search through an office that knows both sides of the profession produces fewer candidates and better ones.

A household should never learn about a candidate from the candidate alone. It should learn from the houses that kept him.

Step three: references, and how to take them

References in private service are taken by conversation, never by form. The purpose is not to confirm the dates of employment but to understand how the person behaved in a house under strain: during illness in the family, during a difficult guest, during the departure of a colleague. Ask what the candidate found hardest. Ask what the household would have changed. Ask whether the referee would engage the person again, and listen closely to the pause before the answer.

Background checks are a separate matter and should be carried out in every case: identity, right to work, criminal record where the jurisdiction permits, and, for positions with financial responsibility, credit history. These are routine and no serious candidate objects to them.

Step four: the trial period

A trial of one to four weeks in the actual residence, paid at the agreed rate, tells a family more than any number of interviews. It shows how the candidate handles the household's real rhythm, how existing staff respond, and whether the family is comfortable in the person's presence. Both sides should be free to conclude at the end of it without embarrassment, and that freedom should be stated plainly at the outset.

Step five: contract and confidentiality

The written agreement should record the position description, the full package, the notice period on both sides, the treatment of overtime and travel, the arrangements for accommodation and what happens to it at the end of the appointment, and a confidentiality clause drafted to be enforceable in the jurisdiction where the household sits. Confidentiality clauses that are broad to the point of absurdity are routinely set aside by courts. A precise one is worth far more.

Households often ask whether the process can be shortened. It can, but the saving is usually paid back with interest. A senior appointment that fails in its first year costs the household the search twice, the disruption to the remaining staff, and the loss of the private knowledge the departing person takes with them.

  • Engaging on charm at interview rather than evidence from previous houses.
  • Leaving the reporting line between the new appointment and existing staff undefined.
  • Setting the salary without settling accommodation, board and cover, which determine the real value of the offer.
  • Skipping the trial period because the family is in a hurry.
  • Appointing a butler when the household in fact needs an estate manager.
